Systems Thinking
Systems shape behaviour.
When organisations struggle, our instinct is usually to look for a person.
- Who made the mistake?
- Who missed the deadline?
- Who failed to communicate?
- Who needs more training?
Sometimes the answer is genuinely a person.
More often, the answer is the system.
The incentives.
The information.
The feedback.
The routines.
The architecture.
People operate within systems.
And systems shape behaviour.
The same principle applies to higher education, where learning environments shape capability just as organisational systems shape behaviour.
That doesn't remove individual responsibility.
But it explains why similar patterns keep appearing, even when the people change.
The Outcome Trap
Most organisations manage outcomes.
The best organisations manage the conditions that produce those outcomes.

- Slow decision-making.
- Repeated errors.
- High turnover.
These are usually treated as isolated problems.

I think culture is better understood as repeated behaviour.

Heroics become normal.

"Why are people behaving this way?"

"What is the system teaching people to do?"

- The other rewards individual heroics.
Within a relative short time they will have completely different cultures.
The people may not have individually changed.
But the system sure did.

Most organisations don't consciously choose to create hero cultures.

Pressure builds.
Someone steps in to rescue the situation.
Everyone feels relieved.
Nothing changes.
The cycle begins again.
The alternative isn't better heroes.

Every System Is Perfectly Designed...
Every system reliably produces the outcomes it has been designed to produce.
Whether intentionally.
Or accidentally.
The most dangerous systems aren't broken.
They are functioning exactly as designed.
The design just no longer serves the purpose.
Redesigning behaviour almost always begins by redesigning the system.
Feedback Changes Everything
Systems improve only when they receive useful feedback.
Not every metric is feedback.
Not every dashboard produces learning.
Good feedback changes behaviour.
Great feedback changes the system that produces the behaviour.
The goal isn't just performance measurement.
It's improving capability.
Compounding Works Both Ways
Capability compounds.
Trust compounds.
Learning compounds.
Resilience compounds.
But so does:
Technical debt.
Decision debt.
Burnout.
Fragility.
Complexity.

Design Before Intervention
The instinct to intervene is natural.

What system would make this intervention unnecessary next time?
